Wood burning heater question

Evening, gents. I have an old King Circulator that I have been heating my house with for several years now and what I have noticed is that when the tray under the grate gets past about halfway full, I have trouble getting high enough temps. But as soon as I empty that tray, it gets as hot as I want it, fast, and I have to damp the airflow. I have seen this over and over but I don't understand why. The ashes aren't piled high enough to impede the air coming in under the grate. Can anybody explain it to me? Thanks
 
Fire needs fuel ( wood and air). It is probably cutting off more air than you realize.
Has anything changed with the chimney, IE branches, hedges, trees etc?
Is there an air inlet in the door or above the grates? Perhaps you need air above the grate?
